Q4 holiday ads: build the winter campaign in September
Every December the same story plays out: CPMs spike, creative fatigues in a week, and the brands that win are the ones with a bench of fresh variants ready to rotate. The winter spot above — snow, fireplace, gift — was generated on the first of September, no studio, no fake snow, about 200 tokens. That's the whole thesis of this playbook: make the holiday creative before the holidays make you pay for it.
Why September
- Q4 auctions punish iteration. Testing creative in late November means paying peak CPMs to learn. Test in October with spots you made in September, and enter Black Friday knowing the winner.
- Fatigue is the real deadline. A holiday ad wears out in 7–10 days of heavy rotation. Surviving Q4 takes a bench of variants, not one hero spot.
- Production has no season here. Snow, fireplaces and gift wrap are three sentences in a script box — the weather outside is irrelevant.
The three-wave plan
The unit economics make the bench possible: a 15-second three-scene spot is ~200 tokens. Ten distinct holiday variants — different rooms, different gifts, same recognizable face — cost less than one stock-footage license, let alone a shoot with fake snow.
How the September snow was made
The film above uses the per-scene model trick from the brand workflow: Wan 3.0 generated the snowy street with its native ambience (the muffled hush and distant bells came from the model, not an editor), Seedance 2.5 carried Mia's fireplace close-up, and 1.5 Pro animated the slow-motion hero shot from an approved storyboard frame. One project, one assembled film, plus a 9:16 cut for Reels and TikTok.
Batch the variants, not the meetings
- Write one master script, then swap a single line per variant: the product, the room, the payoff.
- Keep the first frame of the winning scene and extend from it — light and set carry over between variants.
- Generate both aspect ratios on day one; don't rediscover the vertical crop in December.
- Save every scene: last year's b-roll is this year's teaser.
